Six years ago, I signed off on a $120 purchase order for a Valor Plus fireplace remote. That line item ended up costing us $1,847 in total. I'm not here to trash Valor — their equipment is solid, and we still spec it for premium builds. The problem was my process, and specifically, my fixation on unit price.
I'm the procurement manager at a 40-person residential building company. For six years, I've tracked every order in our cost system: $180,000 in cumulative spending, 30+ vendors, across fireplace inserts, roofing membranes, HVAC components, fleet parts, and subcontractor services. When I audited our 2023 numbers, I found something uncomfortable: 31% of our budget overruns didn't come from vendor price increases. They came from what I now call "token price traps."
The Surface Problem: It Feels Like a Pricing Problem
When a budget goes red, the instinct is to blame the vendor. Sometimes that's fair. But when I pulled the actual invoices and traced each overrun to its root, the story changed.
The $120 list price on the Valor Plus remote was a token price in the truest sense — "token" here being a nominal value that doesn't reflect total cost. The remote wasn't a complete system. It needed a compatible receiver kit ($340), an actuator that wasn't in the box ($210), and factory calibration we couldn't do in-house ($450). Then, in an effort to recoup some of that, I approved an aftermarket alternative that failed. Rework added $727. Total: $1,847. The tag said $120.
That's the surface problem. It looks like the vendor is hiding fees. Sometimes they are. But the deeper issue is the assumption we bring to every contract: that the number on the tag tells you what something costs.
The Deeper Issue: Token Pricing Is a Blind Spot, Not a Conspiracy
The word "token" has two meanings, and both are relevant.
In procurement, a token price is a placeholder — a nominal amount that functions as a doorway to the real transaction. The actual costs live in compatibility requirements, installation labor, certifications, and the long silence between what a quote includes and what it excludes.
The second meaning is less technical and more expensive: a token mindset. Treating unit price as a proxy for total cost feels like diligence — "I compared prices, I chose the cheaper one" — but it's a symbolic gesture. It's the equivalent of checking that the invoice total is lower than last month without understanding what the invoice is paying for.
I can trace this blind spot through three very different purchases.
The Can-Am Defender Doors That Didn't Seal
In 2022, we needed doors for two Can-Am Defender utility vehicles we run on job sites. The OEM option was $940 per vehicle. An aftermarket set was $560 — a 40% savings, on paper. Our quarterly fleet budget was tight, so I approved the aftermarket set.
They didn't seal. Water got into the cab on a rainy project, and a latch failed within four months. We paid $310 to return them, lost two workdays while the Defenders sat in the shop, and bought the OEM doors anyway. The "savings" became a $640 loss, plus two vehicles out of service during peak season.
The Canister Purge Valve That Cost $300 More Than the OEM Part
A faulty canister purge valve triggered a check engine light on one of our work trucks. I searched for the cheapest part: $45 from a third-party supplier, versus $130 from OEM. The valve sits deep in the engine bay, so the labor was $340 regardless of which part we chose. The $45 part failed within eight months. We replaced it with another $45 part and paid $340 in labor again. Total "cheap" path: $770, plus two separate episodes of downtime. The OEM path would have been $470, once.
The pattern was consistent. I was optimizing for the smallest number on the quote and paying for it everywhere else.
The Cost of Not Checking: The White Top Roof
The most expensive lesson didn't involve a disposable part. It involved a roofing membrane.
We specified a white top TPO system for a commercial flat roof. White TPO reflects solar heat and reduces cooling loads, and the material price was attractive: about $0.62 per square foot versus $0.71 for the dark alternative at the time of bid. The contractor's quote came in 9% under the nearest competitor. I approved it.
What I didn't check was whether the installer was certified for white TPO. The membrane has tighter tolerances for seam contamination than dark membranes, and the manufacturer's warranty explicitly requires certified installers. Our contractor was experienced with dark membranes and torch-down systems, but not with TPO scanning. Thirteen months later, two seams failed and water entered three bays of a warehouse.
Remediation — reopening the seams, drying the insulation, replacing the membrane in the affected sections — cost $12,400. The warranty was voided, so we absorbed the full amount. I had compared material costs and labor rates, but I never verified the one number that mattered most: whether the installer could actually install what we specified.
Five minutes of verification would have prevented five weeks of remediation. That's not a metaphor; that's the timeline.
After Six Years, the Data Is Hard to Argue With
When I totaled six years of invoices, the conclusion was uncomfortable:
- Seven of our 22 budget overruns traced directly to purchasing decisions that optimized for the lowest unit price.
- Those seven decisions accounted for roughly $18,000 in avoidable costs — close to 10% of our total tracked spend.
- Every one of them could have been prevented by a verification step that took, on average, under ten minutes.
The pattern even showed up in marketing collateral. In January 2025, we compared online printers for 1,000 flyers. The budget quote was $85; a premium shop quoted $150. The premium shop matched our Pantone brand color on the first pass — Delta E under 2, the industry standard for brand-critical color. The budget printer delivered visibly off-color flyers — Delta E above 4 — and the reprint cost $220. Total spend: $305, more than double the premium option.
We went over budget consistently because we were obsessed with getting individual line items under budget.
Prevention Isn't Expensive. Rework Is.
I'm not against saving money. I'm against false savings.
Since mid-2023, I've required three questions for any purchase above $500:
- What does it take to make this thing work? Not just the price, but accessories, installation, training, certification, and downtime. For the Valor Plus remote, the honest answer would have been $1,120 at purchase time instead of $1,847 after rework.
- Who is accountable when it fails? We now require written installation liability confirmation and manufacturer-certified installers for roofing membranes. That single policy would have eliminated the $12,400 white top remediation.
- What isn't in the quote? We require every vendor to list exclusions in writing. Since we started, this rule has caught $4,700 in unmentioned freight, disposal, and after-hours labor fees.
Comparing the 18 months before and after this framework, our budget overruns dropped from 11% to 2.4%. I estimate we've avoided roughly $8,000 in potential rework. The 12-point inspection checklist I built after the white top failure is the cheapest insurance we own.
This worked for us, but we're a mid-size B2B builder with predictable order cycles. If you're a one-person operation or a seasonal business with demand spikes, the calculus is different. I can only speak to what our data showed.

The next time you're comparing prices, step back and ask: am I comparing the cost of the thing, or the cost of the decision? They're rarely the same number.
